The company at month zero

Meridian sells a vertical SaaS into mid-market operations teams. At the start of the eighteen-month window the positioning was tight: one category noun, one ICP described in one sentence, three proof points that showed up identically on the homepage, the pitch deck, and the CEO's recent podcast appearance. The company had just closed a Series C. Headcount was 180 and growing.

The positioning wasn't the problem. The compounding turnover of the surfaces that carried it was.

The drift, month by month

    Five surfaces, five different descriptions. Each change was defensible on its own. The cumulative effect was that a prospect visiting the homepage, sitting through the sales deck, and reading a help-center article encountered three different companies.

    What the pipeline data showed

    The drift didn't show up in a single metric. It showed up as a pattern across several.

    • Mid-market inbound was down 34% against the prior year's comparable quarter, even as enterprise inbound was up 12%. The help center had been optimized for enterprise search queries; the homepage had been softened to appeal more broadly. Mid-market buyers — the company's historical sweet spot — were finding inconsistent signals and bouncing.
    • Win rate in the core vertical was down 19 points, from 41% to 22%. The sales deck forks meant different AEs told different stories in discovery; the ones pitching enterprise-flavored messaging to mid-market prospects were losing deals that the old, tighter pitch would have won.
    • Time-to-close lengthened by 21 days on average. Prospects came back to the homepage or the help center mid-deal and encountered framing that contradicted what the AE had told them. Deals stalled while the sales team re-explained.
    • Unprompted category-noun usage in discovery calls dropped. At month zero, roughly 70% of discovery calls had the prospect using the company's category noun unprompted by the second meeting. At month eighteen, that was under 30%. The market had stopped learning the noun because the company had stopped teaching it consistently.

    We weren't losing on product. We were losing on the fact that by the time a prospect had talked to us three times, they'd heard three different stories. The deals that closed were the ones where the AE could paper over the gap fast enough.

    What the AEs were seeing

    The field had been sensing the problem for months. Nobody had named it drift because the language for it didn't exist on the team.

    I'd pitch a prospect on Monday using the deck I'd edited. They'd read the homepage on Wednesday and come back with questions that didn't fit my pitch. I thought I was bad at qualifying. Turns out the company was telling them two different stories and I was the one who had to reconcile them on the call.

    The CMO's audit found that every AE had, independently, edited the deck in the prior twelve months. Each edit was small; each edit moved the deck further from the PMM-approved version. No AE thought they were contributing to drift. Collectively, they were the drift.

    The four-month remediation

    Once the CMO named the problem, the fix was structured but unglamorous. Four months of compounding discipline, not a rewrite weekend.

    • Month one — baseline. The five surfaces pulled, side-by-side, with the positioning brief. A working doc recorded every contradiction. No editing yet. The goal of the first month was to make the drift visible to everyone who would need to fix it.
    • Month two — language guide and sales deck. One canonical sales deck, shipped, with a commitment that local edits would be flagged to PMM within forty-eight hours. A language guide dated and shared. The deck's rollout was paired with a two-hour AE workshop, not a one-slide announcement.
    • Month three — homepage and pricing page. Both rewritten to match the CEO's on-stage frame from month six, which had polled best in customer interviews. The tier names on pricing were restructured to match the ICP language from the brief.
    • Month four — help center and review cadence. The fifteen rewritten articles were edited against the new language guide. A monthly consistency review was scheduled, with the PMM lead as the owner and the CMO as the escalation path.

    The remediation took four months because drift took eighteen. Reversing it couldn't be a weekend. What made the remediation stick was the review cadence, not the rewrites — the rewrites without the cadence would have drifted again in a year.

    What the numbers did

    Six months after the remediation shipped, mid-market inbound had recovered to 92% of the pre-drift baseline, win rate in the core vertical was back to 37% (not fully recovered but moving), and time-to-close had tightened by 14 days on average. The CMO's working thesis — that the drift had cost roughly eight months of pipeline growth — was confirmed by the rebound's shape.

    The anonymized detail aside, this is the pattern most $30M–$100M ARR B2B SaaS companies experience at some point. Surface count grows faster than editorial discipline. Individual changes are sensible; the cumulative effect isn't. The companies that don't end up in Meridian's position aren't the ones with better positioning — they're the ones with a working consistency review, running monthly, that catches drift inside the quarter it happens.
