Developer documentation drifts from the company's positioning brief faster than any marketing surface for a specific reason: engineering writes it, engineering updates it, and engineering rarely reads the positioning brief. The positioning brief might describe the product as a "positioning audit platform"; the API documentation describes it as an "audit-as-a-service system"; the SDK docs describe it as a "content-evaluation library"; the getting-started guide describes it as an "automated review tool." Each is technically accurate. Together they produce a developer experience where the product's identity shifts across every page of documentation.

Developer documentation drift is harder to address than marketing-content drift because the fix can't be "make the docs sound like marketing." Developers distrust marketing-register documentation and abandon products whose docs over-promise or use marketing voice. The fix requires preserving the technical register that developers value while achieving category, ICP, and claim consistency that the positioning brief requires.

What drifts in developer docs specifically

Four specific consistency elements drift predictably in developer documentation.

Drift 1 · Category-noun variation

The positioning brief names a specific category noun (e.g., "positioning audit platform"). Developer documentation uses different nouns across different pages: "audit system," "review service," "analysis platform," "content evaluation tool." Each noun is technically correct; none is canonical.

Developers reading different documentation pages experience different mental models of what the product is. The product's identity fragments across the documentation.

Drift 2 · Audience-description mismatch

The positioning brief names a specific ICP (e.g., "mid-market B2B SaaS PMMs"). Developer documentation addresses a different audience: "developers building integrations," "engineers implementing the API," "technical users." The documentation audience often doesn't match the positioning ICP because the documentation's first-person user (the developer) is different from the product's economic buyer.

This isn't necessarily drift — developer documentation should speak to developers. But when developer documentation describes the product's category or purpose in ways that don't align with positioning, the integration users form different beliefs about what the product is than the buyer audience does.

Drift 3 · Claim contradiction

The positioning brief's Layer 5 claim is specific. Developer documentation sometimes contradicts the claim:

  • Brief: "Audits in ninety seconds."
  • Quickstart guide: "Set up your first audit in about 15 minutes" (the quickstart-setup time, not the audit time).
  • API reference: "Audits complete asynchronously; typical completion: 45 seconds" (the actual audit time, which matches the claim).

The developer reading the quickstart before the API reference experiences the quickstart's longer time as the reality. The claim is accurate; the documentation's framing obscures it.

Drift 4 · Use-case drift

The positioning brief names specific use cases the product is designed for. Developer documentation sometimes documents use cases that are off-brief or that represent edge cases as if they were primary.

Developers implementing edge-case use cases succeed and become customers; the product's perceived capability expands beyond its positioning. Sales conversations then encounter buyers who expect the documentation-implied capabilities the positioning doesn't support.

    The audit takes 3–4 hours quarterly. Output is a list of specific remediations — pages that need editing for consistency without sacrificing technical register.

    What the remediation looks like

    The remediation is editorial, not rewriting. The specific moves:

    Move 1 · Canonical-noun substitution

    In documentation pages that use off-brief category nouns, substitute the canonical noun. Not aggressively — usually once per page, in the introduction or the technical overview. The rest of the page can use shorter technical references ("the audit," "the platform") without repeating the full noun.

    Move 2 · Framing adjustments

    Documentation framings that contradict the positioning get adjusted to align. Not rewritten — adjusted. The quickstart's "set up in 15 minutes" stays because it's accurate; but framing is added that clarifies: "Setup takes about 15 minutes; once set up, audits complete in seconds."

    The developer gets accurate information; the positioning claim remains consistent.

    Move 3 · Edge-case relegation

    Documentation that treats edge cases as primary gets restructured. The edge cases stay documented — developers need them — but the primary use cases, which align with the positioning, are featured prominently. Edge cases move to dedicated sections clearly marked as such.

    Move 4 · Claim reinforcement

    Where the positioning makes a specific claim, the documentation has appropriate surfaces to reinforce it. Not marketing-style claims; technical ones. The API reference for the audit endpoint includes the claim's specific reference: "Typical completion time: 45 seconds" where the claim is "ninety seconds." The developer sees the specific performance fact; the claim is supported by technical evidence.

    The editorial partnership

    The hardest part of developer-documentation consistency work is the editorial partnership between PMM and engineering. The PMM owns the positioning; engineering owns the documentation. Neither can operate solo.

    The partnership approach requires the PMM and engineering leadership to treat documentation as shared ownership. Specifically, monthly editorial review meetings where specific documentation pages are reviewed against the positioning brief. The review doesn't rewrite; it flags inconsistencies for engineering to address with editorial help from PMM.

    The developer-voice preservation discipline

    A specific discipline: when PMM flags a documentation page for inconsistency, the PMM's suggestion is consistency-focused, not voice-focused. "This page uses a different category noun than the brief" is a consistency suggestion. "This page sounds too technical" is a voice suggestion — not the PMM's appropriate feedback.

    The developer voice is what developers want in documentation. Preserving it is how the documentation stays trustworthy. PMM edits that shift the voice toward marketing voice produce documentation developers distrust, regardless of whether the positioning consistency improves.

    The specific case of API reference

    API reference documentation is the deepest-technical surface and the one where drift is least acceptable but where the PMM has the least legitimacy to intervene.

    The working discipline: PMM reviews API reference introductions and overview sections for category-noun consistency, but does not edit endpoint-specific documentation. The endpoints are engineering's territory; the framings around them are shared.

    This division works because the drift patterns mostly appear in introductions and overview sections. Endpoint documentation rarely introduces category-noun drift because it's focused on specific technical operations. Audit those sections specifically; leave endpoint docs to engineering.

    The measurement that reveals documentation consistency

    Four metrics that reveal whether the audit and remediation are working.

    Metric 1: Canonical-noun usage rate. In a random sample of documentation pages, what percentage use the canonical category noun? Tracked quarterly. Healthy: above 70%; improving over time.

    Metric 2: Developer-customer unprompted category description. In developer-customer interviews or surveys, how do developers describe the product's category? If developers primarily use the canonical noun, the documentation has successfully propagated it.

    Metric 3: Sales-qualification gap. Sales teams sometimes encounter prospects who expect capabilities the documentation implied but the positioning doesn't support. Track this gap. A trending increase signals documentation-driven expectation inflation.

    Metric 4: Documentation-first SEO term match. What keywords drive organic search to the documentation? Do they match the canonical category's SEO terms? Mismatch signals that search is finding the documentation via off-brief framings, which propagates the drift further.

    The measurements produce a picture of whether documentation consistency is being achieved. Without measurements, the audit and remediation work happens but no one knows if it's working.

    Developer documentation is the most technically important surface for products with developer audiences, and the most consistency-prone to drift. The specific editorial partnership, audit discipline, and voice-preservation restraint above produce documentation that serves both developer audiences and positioning consistency. Most products with developer audiences either under-invest in this (producing drift) or over-correct (producing marketing-voice docs). The balance is achievable; the balance is what distinguishes documentation that does both jobs well.
