Win/Loss Program Readiness

An eight-question readiness check for running a win/loss program that actually changes decisions. Output: readiness grade and the one component most worth fixing first.

Who it’s for: PMMs and RevOps leaders planning to start — or overhaul — a win/loss program, and CMOs trying to understand why prior programs didn't change anything.

    You interview a material share of lost deals — not just the ones sales volunteers.

    Sampling from volunteered losses is selection bias. The losses sales doesn't surface are the ones you most need.

    The interviewer is not the rep who lost the deal.

    Buyers don't give honest feedback to the rep they just rejected. The data looks complete and is mostly polite fiction.

    Interview questions probe process and perception — not only the stated loss reason.

    Stated reason ('price') is rarely the real one. The real one sits in a story.

    You analyze themes across at least twenty interviews before acting on a pattern.

    Acting on three interviews produces whiplash. Twenty is the minimum where signal outruns noise.

    Most programs surface feature gaps and miss the positioning and enablement signals that are cheaper to fix.

How to read your result

Read it honestly, not charitably.

Win/loss is where good intentions go to die. The interviews happen, the deck gets built, the CEO nods, and nothing changes — not product, not positioning, not enablement. This checklist is less about interviewing quality and more about whether the program has a feedback loop at all.

Items 5, 6, and 8 are the acid test. If those three are all No, adding more interviews will not fix the program. What’s missing is the mechanism that converts insight into action — and that’s a design problem, not a capacity problem.

One common mis-score: counting 'we talk about it in QBR' as a feedback loop. QBR discussion that doesn’t name an owner and a due date is discussion, not feedback.

The thinking behind it

Why these questions, in this order.

The win/loss literature focuses on interview technique — how to ask, what to probe, how to listen. That’s necessary but not sufficient. Most programs fail at the propagation step, not the collection step. The interviews are usually fine. The insights usually die in a deck.

Items 1–4 are about collection quality — whether the raw data is worth analyzing. Items 5–8 are about propagation quality — whether the analysis converts to decisions. Programs that score well on 1–4 and poorly on 5–8 are the ones the owner senses as 'lots of data, no change' — that pattern is diagnosable and fixable.

What this checklist can’t measure: whether the program is producing the right kind of insight for your stage. Early-stage companies need positioning signal; later-stage companies need competitive and packaging signal. The destination tagging in item 8 is the hinge that makes that stage-appropriate.
